The SnowJobs Podcast: No, just filled out my finalization paperwork. So I am ready to walk out the door. All I got to do is hand in my gear and. just under two weeks and that'll be it.

RICK JAMES: Transition completed huh?

The SnowJobs Podcast: That's it. Full speed ahead for snow jobs. That's about it. And hockey.

RICK JAMES: Nice.

The SnowJobs Podcast: There's no jobs in hockey.

RICK JAMES: Nice.

The SnowJobs Podcast: Yep. Yeah, we're just. ah We're just doing doing getting our final. Like. outlier sites renewed and Nobody has complained about the increases. Nobody has.

The SnowJobs Podcast: Nobody has even brought it up. They're just. whatever price I put down there. They're good with it, so. I guess the boys did a really good job last winter with that 79 inches. they Everybody that we had in the fold is still in the fold, except for the ones the couple we dropped.

The SnowJobs Podcast: Just to consolidate. No, the new ones that we picked up. Nobody even flinched so Very happy about that.

RICK JAMES: That's awesome.

The SnowJobs Podcast: Yeah. very happy about that that's that's really good so the guys are uh doing their thing starting to get equipment out, starting to get it ready. Taking a look at it.

The SnowJobs Podcast: the nice thing this year is we don't have to adjust for green so like once we have the spreaders serviced and we could drop them in any time and just be ready to go

RICK JAMES: Hockey. Back to hockey 24 -7, huh?

The SnowJobs Podcast: I can't believe it's bullshit. I can't believe they're playing hockey in August. The season's starting now in August.

RICK JAMES: Yeah.

The SnowJobs Podcast: It was bad enough when it started mid -September. Now it's... August, before they're even back in school, they're playing hockey. But. Yeah, but no, it's been good. I mean, we'll see. ah see how much stuff we can get done before i i really am feeling that early season snow this year i'm feeling it

RICK JAMES: you've been saying that over and over i guess we'll see

The SnowJobs Podcast: I know I think we're due. I think we're due, but yeah, no, but things are good. We're we're getting ready. We're... Our salt prices have not gone up that much.

The SnowJobs Podcast: which is kind of shocking. uh we we are making the switch we've made the switch now from uh magic to turbo melt

RICK JAMES: Wow. That's good.

RICK JAMES: Nice.

The SnowJobs Podcast: Yep. i I hooked Todd up with my supplier and said. Uh, you better start bringing this in because I ain't doing magic anymore you know not after last year it just uh wasn't very magical so I uh...

RICK JAMES: I think you'll be happy with Turbo.

The SnowJobs Podcast: I made the switch. Yeah, that's what I keep hearing.

RICK JAMES: I think he'll be happy.

The SnowJobs Podcast: you know I read the all the proprietary stuff and I read the ah MSDS on it. and you know it's it's gonna be able to do the same stuff. and do it consistently so yeah we're gonna make the switch and the guys are on board with it and Can't wait.

The SnowJobs Podcast: But yeah, the salt prices have not gone up that much.

RICK JAMES: Cool, cool

The SnowJobs Podcast: I mean, it's gone up, but not as much as I thought I was. I was wondering if they were really gonna hammer it this year knowing that, you know, another shortage.

RICK JAMES: Some place that they have.

RICK JAMES: I've heard.

The SnowJobs Podcast: Some places have. But i I believe, let me look.

RICK JAMES: Yeah.

The SnowJobs Podcast: and find what Joe told me. I think we're only up like 20 a yard, which is not. not crazy considering what I thought it was going to be. You know, the end of last season, it was up like.

The SnowJobs Podcast: We were paying almost triple. What we're playing, what is that?

The SnowJobs Podcast: ah Oh, shit. But I digress. ah But yeah, it's. ah I mean right now it's kind of stable. Because we've we've had. Salt go up, you know, $10 a yard over, you know, a course of a season. So, you know, after two straight salt shortages.

The SnowJobs Podcast: i don't I don't think that $20 a yard for treated is is that much. that's

RICK JAMES: Mm -hmm.

The SnowJobs Podcast: it's nothing crazy that we're gonna you know that we're going to take a hit on because we have the salt. We have the salt priced right because I thought it was going to be higher, so we actually priced it higher for our customers. so You know? might actually Might actually not have a ah loss on some salt right now.

The SnowJobs Podcast: which is good but yeah i've heard price's guys are shouting out like ridiculous increases. So it's... It's pretty crazy. What are you guys looking at? you Your increases?

RICK JAMES: ah Ours has increased a little. not kind of about what yours is so far but we haven't got all of our pricing yet from from the local guys that we buy from so But I've heard some.

RICK JAMES: Some horror stories too, so.

The SnowJobs Podcast: Oh, yeah. I think it depends who you're getting it from, too.

RICK JAMES: Yeah.

Drake: Well, I mean... when i first We first started this company out when we when I was a freshman in high school. i was on the football team and all that and i was going into my

Drake: I needed a summer job to make some money. to you know save up for a car and it was one of those we facebook was blowing up that everyone needed their lawn mowed in our local facebook group so my stepmom started reaching out to everyone and we started out mowing push mowing yards and then we got up and bought us a little tsc mower zero turn and then we then that fall you know we did the leaf season and then we went into snow we did a couple driveways and i worked for our local landscape company

Drake: Um, in one of his plow trucks. plowing properties for him and then the next year it just kept growing and then um we bought our first truck with a seven foot like six V ball speed plow on it.

Drake: And then we picked started picking up some properties that year for lawn care. we've picked up a couple local um restaurants in town and then We transferred that into snow and then we started plowing ourselves that. So last year was our first first last year was our first year plowing snow. But this year is our third year in business and now we're just cutting grass right now.

Drake: doing more landscaping staying busy all the time which is a good thing and then right now we're just trying to work on getting a couple more contracts for before we're ready for this winter.

The SnowJobs Podcast: So wait, my first question. is you're 18, right?

Drake: Yes.

The SnowJobs Podcast: Okay, so you started this as a freshman?

Drake: Yes.

The SnowJobs Podcast: And you're three years in. Are you still in school?

Drake: No, I actually, so like so my junior year, I went to, I started going to a trade school.

The SnowJobs Podcast: Okay.

Drake: which is a local trade school, to become an electrician.

The SnowJobs Podcast: Cool.

Drake: And then first week, you know, they started teaching us just some little stuff, and I was like, this is not it for me. I want to stick towards the lawn care and all that.

The SnowJobs Podcast: Oh.

Drake: i kind of Some days I wish I would have stuck with it because I would have way more money.

The SnowJobs Podcast: Oh, you dumbass. You had it made.

RICK JAMES: Oh yeah.

Todd Dickerson: ah

Drake: right

RICK JAMES: the Jesus. All right.

The SnowJobs Podcast: ah Can you get back into that trade school, brother?

RICK JAMES: Oh.

Drake: I wish some days I'm not going to be wrong. Some of these customers, I wish I could. Some days, but...

Drake: the same same time i love plowing snow i mean i'm hoping todd can Possibly bring me out to blossom snow at some airports this fall, I mean this winter.

Drake: I mean, that's just one of those who play by ear. And then I figured out it wasn't what I wanted, and then we... and then We looked into an online school at my pro public school, and that's not something we could do because I wasn't a bad kid where I couldn't do it.

The SnowJobs Podcast: Alright, fair enough.

Drake: So then I found an online school. and in Findlay where our main service area is and then I took my junior year and my senior year. All in junior. year my junior year of school, so I graduated a year early.

Drake: And I started running this full time.

The SnowJobs Podcast: Good for you. Good for you, dude.

Drake: so I could have more time.

The SnowJobs Podcast: All right, so you're driven.

Billy: So.

RICK JAMES: That's awesome.

The SnowJobs Podcast: That's that's the first thing you got to be. Good for you.

RICK JAMES: Yeah.

Drake: Oh I know.

RICK JAMES: Yeah.

Drake: It'll be my second winter of actually doing commercial and residential work. i mean Back when I was a...

The SnowJobs Podcast: Okay, so last winter was your first winter of doing commercial snow.

Drake: Yeah, on my own

Drake: like The year before that, my first year of business, I was doing some commercial work for one of our local companies. And then last year, I... took on more of my own and then i did so i still did some commercial work for him when i had time like when i was out in early hours you know where i had a couple of those route i routed them with my properties just to make some more money and i mean i will say i probably screwed up by everything we were doing for him is by hours so i mean

Drake: ah They actually, i I know we knew one of the one of the family members of her of that property's managers. farm family and And then we gave them a card a while back because he that guy. works at ah a local school level.

Drake: i i went to and then about say we gave him a card and then one day i think around you know. October then towards that October early November they just bought that company just brought the property out of Florida Because of the station in Florida, I think.

Drake: And then they called us and we got that pretty much right on the books. And there was already we already had one or two snowfalls. And I think it might have been late November, actually, but right after Thanksgiving.

Drake: I think I got the call and we had one or two snows.

The SnowJobs Podcast: That makes more sense.

Drake: Because we normally don't get snow until the middle to late November. Sometimes not until after Christmas, just depending on the year.

The SnowJobs Podcast: Okay, so let me ask you a question because I like hearing about this site here that you you made money but at the same time you didn't. When you took this site in late November, did they give you a walkthrough?

Drake: Action.

The SnowJobs Podcast: Show you the scope of work, stuff like that. or just said, hey, come plow it.

Drake: know it. It was one of those where we showed up and, I mean, there was still snow on the ground in spots. It was one of those. It was a couple days after snow, so it was warming up and everything was melting.

Drake: It was above freezing, so no one had to worry about ice.

The SnowJobs Podcast: Mm hmm.

Drake: But ah what I gathered, I'm pretty sure they had a couple slip and falls before that just because they had no one on contract to take care of it, so they were just dealing with it.

The SnowJobs Podcast: Hmm.

Drake: And i have a lot the nice thing about that property, the nice thing but bad thing about that property, there was a lot of people. that could drive But there's also a lot of people that couldn't, and they still had cars there.

Drake: so those cars never moved so we had problems with that too where we just couldn't do anything about that and they're the property manager is not strict like i know you're one of your properties you have one that's very strict where they'll give you a timeline and they're not moved that oh that whole heck's gonna break loose

The SnowJobs Podcast: He will come for you. yeah that's Yeah, that's tough, man. Did they give you any kind of RFP or scope of work? Like no, no description of the level of service they wanted or anything.

Drake: Just a sit -down meeting in her office and just us really just talked about what we wanted. We proposed the monthly thing. and the monthly contract and i mean we had no clue what we're doing with the monthly contract because we never bidded one i mean i've only heard of it from other companies

Drake: you know just talking to other snow companies, but it was just a per push. And. I mean even on the lawn care side they just kept being picky and they like it was all our commercial lawn care we're on monthly and they denying one monthly they were just trying to save as much money as possible weekly cut as low as possible Just one of those to scalp it out and let it die.

RICK JAMES: Jesus.

Billy: Will you be taking it on this year or no?

Drake: No, we we dropped it rough towards the end of May this year.

Billy: Hmm.

Drake: They reached out and sent us a notice.

Drake: I mean, I well will say I do miss some of the money because it was a good nice paycheck for us. One of our bigger paychecks well it was one of our first biggest biggest account for us so far. And a ra a tolos that I it's It's almost better. I mean, i wish some days I wish I had that money, but I don't. need it for the matter.

Drake: pain and problem it was causing.

The SnowJobs Podcast: Well, yeah, I mean, you're not the check is nice when it comes.

Billy: It's a good lesson and early on to learn.

Billy: In the next three years, of these are ideal sites that we would like to have. Is it like small manufacturing, local business to business? Are you looking to Perform a Walmart. like I'm just trying to see where your goals are.

Drake: is it Can I start out where we're at right now with what our ideal is at the moment, what we're servicing?

Billy: Sure.

Drake: So right now, our main ideal property at this moment, that at least like what we're looking into right now, are your you know your Jimmy John's, your McDonald's, your fast food restaurants.

The SnowJobs Podcast: Sure.

Drake: in local doctor offices, a couple banks.

RICK JAMES: banks or... no

Drake: Like I have two contracts in front of me. One's for a fast food restaurant and then another one's for... a local bank chain that's through a national company if we want to get into that contract.

Drake: Yes, everything we're sitting around is roughly everything we service is. from you know your eighth of an acre all the way up to our biggest account. Before we dropped, after we dropped that account, it was roughly an acre.

Drake: i'm But i I don't remember what the acreage on that senior living center but it was, but I know it was, the drive was a quarter mile long. you know it was a two lane car and then all the parking spots around about it then so it was a bigger property i would probably guess what probably two and two acres two three acres

Drake: but I don't feel like that's a bad guess. I'm not really sure.

The SnowJobs Podcast: Well, that's in the past now.

Drake: three years I would like to maybe start getting it and like i know there's a lot of talk of our couple of our bigger you know like walmart and all the couple of our bigger properties in town are starting to go up for bid from a property that's from a company that's starting to lose accounts.

Drake: Baby. they may go down after a couple of years and fully shut down and get out of our market.

Todd Dickerson: and

Drake: So I feel like there's a lot of opportunity for us to maybe start picking up a couple Walmarts in our town, maybe a Lowe's distribution.

The SnowJobs Podcast: Well...

Drake: Or... you know ball corporation that we have here there's a lot of bigger sites that are starting to come in that we i would I'd like to possibly buy a skid steer or two. maybe get down the route. of Maybe.

Drake: a couple loaders. i mean it's just a lot of I'd like to get in those bigger sites, but it's one of those just seeing what capital we have coming in. and Seeing if we're gonna be able to afford it and make that work

The SnowJobs Podcast: If you got three one -acre sites, and hear me on this, because you'll learn this the hard way if you're not careful.

RICK JAMES: Yeah.

The SnowJobs Podcast: If you have three one -acre sites that are priced right, and you can do each of those and say, and hour you can do the three of them total in what, Billy, you think an hour and a half?

Billy: They're proximity close.

The SnowJobs Podcast: Yeah.

RICK JAMES: Yeah.

The SnowJobs Podcast: Yeah. So if they're close, you can get those three done in an hour and a half. If you're priced right at those, you will clear more money than you taking a Walmart.

Drake: Okay.

The SnowJobs Podcast: With a hell of a lot less liability.

RICK JAMES: Yeah. and A lot less, yes.

The SnowJobs Podcast: Yeah.

RICK JAMES: Yes.

The SnowJobs Podcast: With Walmart. ah like i i hate to even use walmart but any of the big box stores right now any of the chains are usually national held. And the Nationals.

Drake: Okay.

The SnowJobs Podcast: are The way they're getting these is they're bidding and they're bidding a bulk amount of stores. They're bidding on 50 or 100 of them in a certain area. And they're giving them a great price.

Drake: Okay.

The SnowJobs Podcast: They're giving them a lower price than if they would have been done locally. That's how they got in there in the first place. so The local contractor that used to be doing, say, I don't know. what We'll just use a store, Joe's. I'll make it up. It's an eight -acre site.

The SnowJobs Podcast: Ah. Or Small Mart. We'll call it Small Mart. So that that site was an eight -acre site that 20 years ago was getting done for $150 ,000, say, for eight acres.

The SnowJobs Podcast: um the nationals come in and they tell small mart hey listen we're going to take 50 of your sites and we're going to do them all for a hundred thousand dollars so right off the bat you're saving fifty thousand dollars and i'm going to do you one better You're not assuming any liability anymore as a storm for slip and falls.

The SnowJobs Podcast: We're going to take all the liability off you and put it on the end contractor. And then they're gonna go out and try and find somebody like you. to take that same small mart with eight acres and try and get you to take it for 40 grand.

The SnowJobs Podcast: And assume all the liability.

Drake: okay

The SnowJobs Podcast: of all the slip and falls that could possibly happen there during your snow season But yet. If you take... three one acre sites maybe four and price them right i guarantee you will make way more profit Then.

The SnowJobs Podcast: And doing that with a lot less liability potential, a lot less stress, a lot less headache.

The SnowJobs Podcast: I don't care if they're not beautiful. I don't care if they're ugly as long as they fucking pay. As long as they meet your price. They're the most beautiful sight ever. you know You make them look good, make them safe.

The SnowJobs Podcast: and count your money. the The least amount of liability, the better in this game. Because. One. shit one slip fall and that could be it depending on who your insurance carrier is and how much they get you for. And if they can prove you were negligent somehow.

The SnowJobs Podcast: And. price it properly, and you'll be a lot better off without the big box stuff. Let somebody else fight the race to the bottom. You know? Go ahead, bro.

Billy: I'll add, too. What's worked for us for 25 years is business to business. I bet you probably never heard of 90 % of my customers. They're in industrial neighborhoods. Obviously, we're big Alamodo up in Metro Detroit.

Billy: I don't care As long as we have a good relationship. They pay. But the most important thing out of all this is what you want to do. What do you think you can get in eight hours? What is your...

Billy: A three -inch snowfall, what can you get done? I like that you're ambitious, but I want you to be careful because I've slipped into this before. You can't take over the world.

Billy: and then can't staff it or equip it, or you go broke trying to equip it and pay for it. So. Scaling strategically. taking on what you know you can handle and still make money for you and your family or whatever That's the name of the game, to be honest.

Billy: like There's lots of opportunities. I like the fact that you're going to see some markets, maybe maybe do some marketing towards that guy that's failing, or I think you mentioned that earlier.

Billy: But you got to do it strategically. Because growing too fast will fucking kill you.

RICK JAMES: Yep.

The SnowJobs Podcast: And there might be a reason that, like I just discussed and Billy just said, there might be a reason why that guy is failing. on some of those bigger sites, probably because they're not paying enough to be serviced properly.

RICK JAMES: mm -hmm

Drake: That's kind of what the rumor going around.

The SnowJobs Podcast: Well, that's a big problem is you're taking sites and, you know, you're taking these sites that maybe should be three loaders.

The SnowJobs Podcast: and in order to make money. You're putting one machine on it. in order to make any of that dog shit money to turn any kind of not even a profit. I don't think you can make a profit on that. You're probably breaking even.

The SnowJobs Podcast: But just to get it done. I never believe in volume overcomes. Like, you know, I'm not one of those guys that says, we'll take 30 properties because we'll make $32 ,000.

RICK JAMES: We are. ah volume

The SnowJobs Podcast: I'd rather take four properties and make $32 ,000.

The SnowJobs Podcast: like that's I mean, that's that's just me, but that seems to be better, right?

I think that like you were saying, Drake, that, you know, you want to. get a couple skids and lowers i mean yeah everybody wants to do that but You're a young guy, and you I'm guessing you watch a lot of – social media stuff. and You got to, like Billy said, you got to be strategic in how you're going to do this.

Drake: I mean... Most of our one acre, you know your doctor, one acre, I would say probably... quarter acre to two acre lots.

They'll stay loyal.

Billy: You know, the biggest takeaway, I think we can all agree, not takeaway, but. exceeding expectations and just doing what you say you're going to do.

The SnowJobs Podcast: And that's how you can't demand high prices without having a reputation for impeccable work.

RICK JAMES: Mm -hmm.

The SnowJobs Podcast: When you have a reputation for impeccable work and you find people that. want impeccable work. Like, some people, it's like going on a going on an airplane. Some people are okay sitting in coach.

The SnowJobs Podcast: Some people only want first class. They'll pay for first class. they They will pay for first class if first class has a reputation for being the best, which it normally does.

The SnowJobs Podcast: That's just, you know, the analogy I can use, but there's nothing more important right now than your quality of work. make sure and because you're a one -man show which is totally fine There is never a worse time than when you're tired.

The SnowJobs Podcast: probably one of the biggest eyesores, and this is what I used to do. I'm not saying it's right, but it's it's a tactic I used. ah to sell on seasonals. Um, The one thing we used to charge the most for that took us the least amount of time with proper equipment was leaf removal.

The SnowJobs Podcast: leaf cleanup. especially if they had ah a tree line or something we could blow them into and not have to cart them out. uh I would get them to sign on for a year. by offering them one free leaf removal.

Drake: Okay.

The SnowJobs Podcast: um and basically just absorb that in my other prices.

Drake: Yeah.

The SnowJobs Podcast: So, you know, if you if you charged 500 bucks for a leaf removal that took you an hour to do. Um, you know i would ah I would literally disperse that $500 somewhere else in the contract, but you offer them one free? And then boom. That's that's your that you're in. Because.

The SnowJobs Podcast: If the leaves aren't picked up at their property. That's going to be an eyesore.

Drake: Yeah.

The SnowJobs Podcast: And that's usually. One of the more expensive things. That only happens once, twice, three times. I mean, Billy, are you doing them every week? Like, we we didn't have enough of a fall.

The SnowJobs Podcast: Um, our stuff would would fall so sporadically. that we would be we would be doing it like three main times, but there wouldn't be enough to affect the weekly mowing when we were mowing.

Billy: Seems like the last five years, the the fall is just like spring here in Michigan. We don't have them.

The SnowJobs Podcast: Mhm. Okay.

Billy: So it jumps right into fall and into winter. So and we we actually cut and keep mulching it up.

The SnowJobs Podcast: Yeah, that's yeah.

Billy: and then do one big ball. I remember years past when I first started 20 years ago. You're getting two good solid cleanups out of these places.

The SnowJobs Podcast: Yes. Yep. Two or three.

Billy: not no more because you gotta it's like a race to the freaking finish line because snow's gonna start flying and it could be thanksgiving it could be how Hell, you kind of get nervous sometimes around Halloween.

The SnowJobs Podcast: But what I'm saying, Drake, is to get that guaranteed money year round, to get them off the the per push or the hourly thing. um You know, that could be a tactic you could use and it would be worth it to you. Even if you didn't, even if you just ate that.

The SnowJobs Podcast: couple hundred bucks It would be worth it and at your stage to have that much guaranteed money coming in. for the green and the white you agree with that bill and jay

The SnowJobs Podcast: I mean because it's hard to grow a company when you don't have constant money.

The SnowJobs Podcast: Cash flow is king. So, I mean, that's that's something, you know, do something like that maybe to separate yourself or or some kind of tactic. cause Seasonals are not a thing in ohio in your part of Ohio.

Drake: ah Seasonal? I mean, a lot of our seasonals seasonals just stick to commercial. a but Like, prime example, art. um our hotel that we've been taking care of. They did not want any seasonal rolls at all because they were, they were, they were bidding.

Drake: and They were looking at other bigger companies in town and they were like, what if I don't want mulch this year? or What I don't want all this guaranteed stuff that they're offering. I just want a separate snow and a separate.

Drake: But yeah. Okay, so a lot of...

Drake: of people asking and offering both All our properties that we take care of only want per push. And I would like to maybe figure out a way to propose that and really. hook them hook them in hook them on that and reel them in on that

Billy: i know you want per visit i'm going to give you some pricing on that but the real deal is here at the seasonal that's a more budgeted price for you a as the customer So December, you're not spending any money, but January, we blow the shit out of your budget because it snowed.

Billy: you corral this into confidential ah talk and say, look, it's a better value. And then put your per visit price a little higher.

The SnowJobs Podcast: Oh.

Billy: So you can get that. you know, $10 ,000 contract at 2000 a month, you know, as opposed to, well, shit, if it doesn't snow, how am I going to eat tonight?

The SnowJobs Podcast: Well, that's it. Deviation. How much deviation does he have? That works when you when you have pretty standard winners. without a lot of deviation.

RICK JAMES: Be good.

RICK JAMES: You could do it like. bring your climatology report in and break down how many how many chances or how many how much snow you get, obviously, and then just put your per push at whatever rate you need to get to your seasonal and say, hey.

RICK JAMES: This is the average. and you know this is It's going to cost the same, you know. Yeah. you know

The SnowJobs Podcast: Yeah, I believe you can. You can reach out to True Weather. or weather pros and ask for a climatology report. I'm sure they'll charge you for it, but it'll be reasonable. And they'll give you what the last.

The SnowJobs Podcast: 15 20 years has said for snowfall and stuff in finlay and once you have that you can use that to present it And if you have. Low deviation like you said what how how many inch mark at 30?

Drake: It's a 30 -inch market and our average snowstorm is 1 to 3 inches.

The SnowJobs Podcast: Okay, so you're 30 inches, but how many years do you get 10 or below?

Drake: I would say probably three out of them. probably three out of ten years. At least these past ten years, we've we've had at least three. So.

Drake: Yeah. ah

The SnowJobs Podcast: So you got you got a fair amount of deviation then.

Drake: Yes.

The SnowJobs Podcast: Okay, so that's a tougher sell. On a seasonal. But.

Drake: Yes.

The SnowJobs Podcast: That's why caps and floors exist. So you can still sell a seasonal. but you'll have to sell it with a with a cap and a floor. It's saying, okay, well, listen, we get a lot of deviation. Your biggest fear is that I'm charging you. a price based on 30 -inch winners. And we only get eight inches.

The SnowJobs Podcast: at that point you have to give them a floor or you don't have to but how you're going to sell it is you you put a floor in there that says if we get less than eight inches you're going to get this much money of the money you paid us.

The SnowJobs Podcast: you're going to get this much money towards next year's contract. that you can roll into next year.

Drake: And is that something where you got where they if they don't sign on next year, they don't get that money back?

The SnowJobs Podcast: Yes. that For your purposes, absolutely, 100%.

RICK JAMES: Correct. Yeah.

Drake: just try to hook them in even more.

The SnowJobs Podcast: You're a small building startup company. You need the repair. you know, you need them to repeat their business. You need them to renew. So if you have them and if you can get them for, listen, first of all, don't.

The SnowJobs Podcast: Try not to do anything for one year. Your minimum contract length should be three.

RICK JAMES: Three.

The SnowJobs Podcast: You should want you should get them hooked and then your your level of work your level of um attention to detail is what keeps them hooked. So, but starting out, you want to try and get three years and

The SnowJobs Podcast: That floor that nobody out there is probably doing. um can help you and It's just, you're going to understand that if you. Did that much less work.

The SnowJobs Podcast: You need guaranteed money, right? That's your problem right now.

The SnowJobs Podcast: You need guaranteed. So if you're looking at 30 inches on one acre and you're like, okay, uh, We're going to do this for, say, 30 ,000. Um... If you need guaranteed money and you only did eight inches, what did that eight inches cost you to plow? You got to figure that out.

Drake: Yes, so we're averaging.

The SnowJobs Podcast: is your Is your normal storm?

Drake: Yeah, so we're averaging 10, everyone average roughly 10 events a year.

The SnowJobs Podcast: Okay, so if one to three inches is your average storm and you got eight inches on a low winter You went out three times.

The SnowJobs Podcast: So find out what that three times cost you to plow that.

Drake: Okay.

The SnowJobs Podcast: And. Figure out your profit margin on top of that. And that's what it actually costs you. Then you can figure out how much money you're willing to part with. of that guaranteed money You don't have to do a lot either if nobody else is giving any money back

The SnowJobs Podcast: You don't have to give, you don't have to, you know, you don't have to make it, ah you know, the whole, the whole enchilada. You know, I'm talking minimal. Try and start out as little as possible that you're, yeah, it just looks good.

RICK JAMES: It just looks good. It just looks just it looks good that you're you're trying to give them something. in return of you know that's all That's all it's really there for, honestly.

Even though you're going to apply it to the next year, which is the hook. they They don't see it as a hook. They see it as. Man, this is a great option. So again,

The SnowJobs Podcast: I don't care what kind of place you're plowing in snow removal. a person's biggest fear. When they're getting snow work or buying snow work is that they're gonna pay a shit ton of money And then... Have it not snow.

The SnowJobs Podcast: And get nothing back for it. They're just basically pissing money away because the customer doesn't, we look at at it.

RICK JAMES: mm -hmm

The SnowJobs Podcast: We always look at as. You're buying insurance. when you're buying a snow contractor.

Billy: 100%.

The SnowJobs Podcast: The customer doesn't look at it like that. You can try and sell them on that that that's what they're doing, but they look at it as a necessary evil. Let's face it We're a necessary evil in areas where it snows.

The SnowJobs Podcast: And. They're not looking at as insurance. They're looking at as a waste of money if it doesn't snow So you have to give them something if it doesn't snow. Because they're giving you money.

Drake: yeah

The SnowJobs Podcast: You know, ah for for a season. If... You know, I don't need I know what I need to make you know, on my properties for each property. And what I'm giving what I'm willing to part with if we get ah if we hit the floor.

The SnowJobs Podcast: is not going to affect me because I've used so much less labor. Fuel. It's salt. et cetera, for those, you know in your case, three events. rather than 12 events that I that i bid, ah the bid price was for. that I've already made a ridiculous amount above my profit margin. if i have if i you put your profit margin right.

The SnowJobs Podcast: You're making more money So you give them a little taste back. That's building a business relationship. You're willing to keep it fair. And that's all anybody can ask of a business relationship, that the customer feels like they got what they paid for and they got good value and that you got enough money. for what you had to do for them.

The SnowJobs Podcast: And then everybody's happy. Everybody wins.

Billy: The other end of it, too, I'll add. Um. out of all our portfolio we have a diversified portfolio All -inclusive seasonal and per visits. I don't have a lot of per visits, but the per visits. That's a buy -in too.

Billy: The customer... i in my mind believes that if it doesn't snow i don't have to pay you Well. unfortunately that doesn't work over here with us you have to buy in

The SnowJobs Podcast: Nope.

Billy: so if you want a per visit contract you have to put up five service visits up front. in october whatever our contract says i think it's november it doesn't matter That's just logistics. but Five so plowings, five de -icings, five sidewalks.

Billy: Because if I'm going to have skin in the game. You're going to have skin in the game.

Billy: I got an insurance bill. I got 45 people that need to be fed. I got tires that are being bought right now. We got snow raiders that we're putting, you know, we're doing all this stuff summer. We pay for subscription services, software, CRMs.

Billy: Everything that we you probably already know. To that to be paid for this isn't just oh I jump in a truck tonight and plow your snow. This is 12 months of planning after the last snow fell.

Billy: last season So you're not going to get away with. well if it doesn't snow i just don't have to give you any money and that's great You're going to invest with us. And if they're not willing to do that, that's not a relationship I'm willing to take on either.

Billy: Because if I'm going to put skin in the game, which. we're putting a lot of it just like you are you're going to have to get oil changes tires Cutting edges.

The SnowJobs Podcast: You know, they should have to have some skin in the game. Like we're going to keep our equipment maintained for you. You know, we're going to keep our equipment fueled and ready. All that costs money. And it shouldn't be a lottery. Like it shouldn't be Vegas.

The SnowJobs Podcast: and basically have some guaranteed money, hopefully. But in any case, as it stands right now. You got to figure out every cost associated with that. with with making each pass. You got to figure out your fuel. You're what you're paying you in the truck.

The SnowJobs Podcast: Um, i mean I put everything in our little formula. I take a percentage of what the insurance is costing on the truck. I. take I definitely have a depreciation on the plow.

The SnowJobs Podcast: Because eventually that plow is going to break. And if you haven't been taking a percentage for the plow. you know You're not going to have the money to replace that. Uh...

Billy: No maintenance costs.

The SnowJobs Podcast: yep maintenance cost oil changes brake pads that kind of stuff all gets a percentage into your formula So you know you figure out how much it costs total. So say, okay, i say you you have five properties, right?

RICK JAMES: and

Drake: Yeah.

The SnowJobs Podcast: It's pretty easy when you're when you're one truck and five properties to figure out, okay, my cost to do my oil change and brake pads preseason. was this amount of money. You divide that by the five properties.

The SnowJobs Podcast: Each of them assumes, a you know. ah a fair share of the cost, an equal share. Or if that you have some sites that are bigger, some sites are smaller, the bigger sites assume a bigger percentage.

You got eight. idiots moving their cars at the same time and they tie you up in there for for an hour and 20 minutes Now you only build for an hour or bid for an hour. You know, how you can see how that. that gets away. So always prorate higher.

The SnowJobs Podcast: Keep track of your time slot. Because... Here's the other thing. your business in order as you grow. To get loans? They want to see that you're paying yourself. the you know All the the loan applications, they're going to want to see that you're paying yourself. They want to see that you have a legit real business.

Billy: Well, uh... I had a question that has to do with your your weather down in Finlay.

The SnowJobs Podcast: What?

Billy: ah How many service events? do you think you had last year? not just plowable events but de -icing events this this is a two -part question

The SnowJobs Podcast: Are you de -icing? Are you going out just to salt?

Drake: Well, yeah, I mean every a lot of all our accounts we were triggered roughly an inch to inch and a half for all of our accounts. We might have had one that was a two -inch trigger. So 90 % of our snows that we get is over an inch. So we plowed pretty much everything last year. But some years, like the year prior, was a lot of just assaulting events, which at anything under an inch we saw.

Drake: no matter what. So I guess that would lead, I guess, leading into the next question I would have is, I guess, how do you figure that into your monthly contract of the, the, you know, you're just a salting event and eating the plow.

The SnowJobs Podcast: Well, the first thing you do is you don't let somebody else send your set your trigger.

Drake: Okay.

The SnowJobs Podcast: You tell them you're the professional. They're hiring you. You tell them what you're going to do in what situation. um We're coming out, whether it's an inch or a tenth of an inch, we're coming out. If it's under an inch and we can't scrape it. We're going to salt it and it's going to be this much. It's going to cost you this much.

The SnowJobs Podcast: If it's over an inch. We're going to plow it and then salt it, and it's going to cost you this much. But don't let somebody else. First of all, two -inch trigger is bullshit.

Drake: Yes.

The SnowJobs Podcast: that i wouldn't you know If you're going to let somebody set a trigger, definitely don't let them set a two -inch trigger.

Drake: That's it.

RICK JAMES: Yeah.

The SnowJobs Podcast: That's a recipe for some serious fucking problems. But you're the professional. Tell them what you're going to do. You're the one that they're charging to keep that site safe.

Billy: So. Back to that. How many? On average. How many de -icings do you do in a season? Like I'll i'll be honest. So here in Michigan. We're 35 to 45 de -icings on average per season.

Billy: That's sidewalk de -icings.

Billy: Plus, obviously, so 70 service calls for deicing. to 80 walks. and drives. On average, we plow 12 to 15 times.

Drake: Are you counting your salting events, including like that 70?

The SnowJobs Podcast: After you plow.

Drake: i think you Yeah, after you plow, are you adding that into your total salting or are you adding that salting event to the plow?

Billy: Just saying, total de -icing events. thats yeah One inch and you salt or plow and then salt. So I'm i'm just curious on what 30 inches I'm guessing 25 to 30 saltings a year.

Drake: Yeah, that's that's where that sounds about right. I would have to go through my contracts. and double check and see my invoices to count all those up because I don't have that number off the top of my head, but I would say pie in that book.

Billy: Tracking that.

Drake: Yes. Everything about, say, because I would bill them with just a plowing. Like, each plowing was separate, and it showed the amount of snow. And then. The salting, it would show the amount of salt we roughly put down just because we were using bags so we could keep track of it better.

Drake: so and We were bidding, we were billing everything by 100 pounds of salt. So they would get a, I think we were, I probably. thinking about it now like I probably really underbid myself on the salt part.

The SnowJobs Podcast: what were What were you selling the salt? What was your markup on your cost?

Drake: We were We were at $50 per 100 pounds.

The SnowJobs Podcast: $50 per 100 pounds.

Billy: It's $25 per bag, roughly.

The SnowJobs Podcast: That's not bad you said well It's $25 a bag.

Billy: It's not hot.

Drake: No, it's roughly $8 a bag.

Billy: Yep. That's what he's selling it for.

The SnowJobs Podcast: But you said $8, so... 8, 16, 24. So that's triple.

Drake: Okay.

Billy: it's not bad

Billy: 25 to 35 is good.

The SnowJobs Podcast: that That's about... That's about it. That's what we do. We're triple. We're triple our cost.

Drake: So my salting price is pretty much right on.

Billy: So the reason why I ask.

The SnowJobs Podcast: I mean, I think that's pretty general, right, Bill? like i mean jerry what do you guys charge for i don't i don't know what they they do in fargo but Like here, pretty much the norm is triple.

RICK JAMES: Hmm. ay

RICK JAMES: Yeah.

The SnowJobs Podcast: Whatever you're told I'm not telling you.

RICK JAMES: that we we charge Yeah, we charge we charge per pound.

The SnowJobs Podcast: I'm not saying your cost of salt. That's your cost of salt, your, again, Billy's formula. Your your price of the fuel, your your portion of the fuel percentage, your portion of the truck, the insurance. All that, again, they're minute percentages, but they all got to be factored into that price.

RICK JAMES: It all adds up.

The SnowJobs Podcast: And when. to find your total cost. Of salting that and when your total cost will say for you You were doing what? Eight bucks a bag. You were saying it was average.

Drake: Yes. Yes.

The SnowJobs Podcast: Okay, so with your cost of labor, fuel for your truck, stuff like that, it's probably closer to, what, $12, $13 a bag bill?

The SnowJobs Podcast: With the if you if you're plugging it into the formula An $8 bag of salt when it's applied. It's probably closer to. To $12, $13? Total cost?

Billy: cost And then we're putting it down for 35.

The SnowJobs Podcast: Yeah. And then your profit margin.

Billy: Yeah.

The SnowJobs Podcast: Yeah, then you're then you're multiplying your cost, which is.

RICK JAMES: yeah

Billy: It's a labor burden. yeah Exactly.

The SnowJobs Podcast: If it's 12, it's 36.

RICK JAMES: Yeah.

The SnowJobs Podcast: You know what I'm saying? You follow that? So you can't just say, oh, it's $8 a bag, so we're going we're go to charge $24.

Drake: Yes.

Drake: Okay.

The SnowJobs Podcast: You know, you got to. You got to. determine your cost too.

RICK JAMES: 50 something, yeah, 50 is a good... Good markup. so

Drake: Yeah, because, yeah, we were, yeah, so.

The SnowJobs Podcast: Yeah. 50 is good. If you can get 50 bucks a bag, then you're covering your cost of, of hand spreading it.

Drake: Yes.

Drake: I got that number off of the the guy I was doing subcontract work for.

Drake: That's what he used. So I... peep We're really good friends. We we talk numbers at times, they especially on the green side. And I mean, he is a little cheaper than me on the green side, but I mean.

Drake: But otherwise, the snow, I'm trying to... I'm trying to make. a profit where I can actually reinvest and put start buying equipment. for even just if I stayed to the smaller properties. where I can actually...

Drake: i i I would say probably around that area because, like, I...

Drake: I subcontracted another company to come in with the one storm. and they used they brought their spreader and just salt it for me real quick just make it a little quicker and hey

Drake: ah Looking, so this was a three, that that was roughly a three quarter acre lot that we were I was just talking about. So I was at. Roughly. Um.

Drake: I was at roughly 160. for three quarter acre.

The SnowJobs Podcast: Okay, so we'll call it 200 an acre. How long is it taking you to plow that acre?

Drake: i was Yeah, I would say probably 30, 30, maybe 40, especially on a bigger storm.

The SnowJobs Podcast: 45 minutes.

Drake: But all our per push accounts, we would, we. We chart. I don't know if that's the right way to schedule. I mean. price out of per push but we were every two inches we would bump up a we would raise it up by a Oh.

Drake: a third of the price to live at.

The SnowJobs Podcast: How many times are you pushing if you get say an eight inch storm, how many times are you pushing that storm? on those sites. Once?

Drake: So we we had a 10 -inch storm, and we plowed that every rough right around every two inches.

The SnowJobs Podcast: Okay.

Drake: So we plowed that five times. at the 2 inch. Great.

The SnowJobs Podcast: Okay, so if you plowed an acre five times times 240 a time you made 1200 bucks doing plowing that lot for that storm

RICK JAMES: follows them both.

Drake: Yes. Yes.

Drake: And then we salted once.

The SnowJobs Podcast: $240 an hour for a plow truck with a 7 -foot blade is is good money, dude.

The SnowJobs Podcast: All right. So, I mean, even if you don't know what your costs are, I guarantee you're covering it for $240 an hour with a seven foot blade.

Drake: i say Because I...

Billy: Real quick, just those numbers that you you you gave off. Let's consider that three -quarter lot an acre. So you're at 160 bucks.

Drake: okay

Billy: you said you get average 10 plowing events a year that's 1600 bucks

Drake: yes

Billy: you have 30 saltings a year. or de -icings. no walks we'll leave the walk stopper so say it's a plowing and de -icing site

Drake: yes

Billy: You're at $100. That's 3 ,000 bucks. So add those two numbers, you're $4 ,600 for the season. Divide that by five, that's $920 on a seasonal rate coming to you.

Billy: So that's how we drive those ah monthly payment. I'm just trying to. break down those numbers for you like hey let's present it this way your per push price now is 185. But...

Billy: for $920 a month at $4 ,600 for the season. We'll take care of you, throw in some cap in our ceiling and floors. uh or whatever that steve steve's more knows more about that but point of the story Now you can get.

Drake: But I'll say, because...

The SnowJobs Podcast: Like for any for any market, for you to be able to replace your equipment. when it breaks for you to be able to replace when it depreciates past the point of being reliable. 4 ,600 an acre for a season. is not going to get it done for you.

The SnowJobs Podcast: unless you can do 70 of those. You know, like for a smaller guy, you need to you need to be more. per acre. So.

Drake: Is that something you you would add, Pipe? probably like a 50%. margin on top of that.

The SnowJobs Podcast: I had 60 % profit margin on whatever my. whatever my cost of doing that. Sidus.

Drake: Was that calculation Billy on that was that including your margin on top of that or is that just a straight number?

Billy: No, that was basically your... You're...

RICK JAMES: chain numbers.

Billy: direct costs of doing business on that site. is 4 ,600.

Billy: So whatever youre whatever you pay yourself, I mean, there's some other details added in.

Billy: but that's just the the bare minimum of saying okay look this is what i'm doing it for This is this. And whatever margin you want to put on. And then divide that by five or six or whatever monthly payments you stretch out.

Billy: And I'm just trying to get you money each month and how to explain it and and do it for your customer.

Drake: Yeah.

The SnowJobs Podcast: Yep.

The SnowJobs Podcast: So 4 ,600 direct cost.

Billy: Like I said.

The SnowJobs Podcast: With a 60 % profit margin, puts you at... 27. 2750. Basically. So... you're You add that together, it's $7 ,360. So that's a little closer to the 10 ,000 an acre.

Billy: It's $14 .70 a month.

The SnowJobs Podcast: There you go. That's affordable. for a one acre site. One acre sites are not balking at $1 ,400 a month.

Drake: Yeah.
